Cutting delivery delays across six product teams

Problem

Handoffs between product, engineering, and support were undocumented. Delivery dates slipped without anyone able to say where the time went.

Built

A shared SOP set covering intake, spec sign-off, and release handoff — plus a KPI dashboard tracking cycle time, feature adoption, and release quality.

Result

Delays became visible before they became escalations. The dashboard now runs weekly leadership reviews.

Running an agency solo without missing deadlines

Problem

One operator, multiple client projects, and every stage — outreach, scoping, build, invoicing — competing for the same hours.

Built

A six-stage delivery pipeline with templates and a project board at each stage, so a project's status is a fact rather than a guess. CRM records feed a simple conversion forecast.

Automating the parts of the business that repeat

Problem

Lead capture, follow-up, and demo delivery were manual — the highest-volume, lowest-judgement work in the operation.

Built

A self-hosted automation stack: client enquiry forms route through a workflow engine to email and a tracked spreadsheet, and client demo sites deploy to a preview server on request.

Result

Lead response is immediate instead of same-day, and every enquiry lands in one tracked place rather than an inbox.

How I work

Operating principles

Write the process down first

If a task only exists in someone's head, it can't be delegated, measured, or improved. The SOP comes before the headcount.

Measure the handoff, not the person

Delays almost always live in the gap between two teams. That's where I put the instrumentation.

Simple systems that get used

A spreadsheet a team actually updates beats a platform they avoid. I build to the smallest thing that works, then extend it.

Metrics I track by default

Cycle time, on-time delivery rate, escalation volume, and conversion at each pipeline stage. Four numbers that expose most problems early.

I've done the commercial side

Cold calling, discovery, proposals, and contracts for my own clients. It shapes how I think about what operations is actually for.
